But\u00a0there&#8217;s a hidden danger: relying too much on power users.<\/p>\n<h3><strong>How not to do it<\/strong><\/h3>\n<p>In the bad old days, analytics was treated like every other IT infrastructure project. It kicked off with a phase asking what information\u00a0people needed and then\u2014months or even years later\u2014provided the requested reports.<\/p>\n<p>At that point, of course, people\u00a0realized that they didn\u2019t\u00a0want what they had asked for, and changing business circumstances meant their needs had already changed.\u00a0IT was frustrated because\u00a0business people kept &#8220;changing their minds&#8221; while business people couldn&#8217;t understand why IT was so slow and inflexible.<\/p>\n<p>These frustrations have\u00a0lead (slower than one might have hoped)\u00a0to more flexible <a href=\"https:\/\/timoelliott.com\/blog\/2014\/09\/5-top-tips-for-agile-analytics-organizations.html\">agile analytics<\/a>\u00a0methodologies, with IT and the business working closely on faster cycles of bite-sized, iterative improvements. This helps ensure that what\u2019s delivered actually corresponds to what&#8217;s needed.<\/p>\n<h3>The\u00a0potential problem with agile analytics<\/h3>\n<p>A\u00a0danger with agile analytics is that it&#8217;s highly dependent\u00a0on who you&#8217;re working with.<\/p>\n<p>In an <a href=\"https:\/\/timoelliott.com\/blog\/2016\/08\/what-makes-a-bi-team-world-class.html\">earlier post<\/a>, I argued that the ultimate goal of any analytics team should be to change the information culture of the organization. In addition to fixing today&#8217;s problems, the team\u00a0should\u00a0help\u00a0<em>everybody<\/em> in the company think about future questions and needs.<\/p>\n<p>The problem arises when the analytics team reaches out to business teams as part of the agile development process. They are naturally inclined to spend their time with existing power users, who both understand key business problems and are able to articulate\u00a0what they need in ways that are clear to analytics teams with IT backgrounds.<\/p>\n<p>These power users typically represent a big proportion of the urgent\u00a0and important analytics needs of the organization, and analytics teams should absolutely be working with them. <em>But not exclusively.<\/em><\/p>\n<p>Why? Because power users often have a strong vested interest in NOT changing the analytics culture of the organization. They have typically invested a lot of time and effort developing their\u00a0expertise and have become highly valued by their bosses and peers.\u00a0This leads to two main problems.<\/p>\n<h3>The needs of casual users are\u00a0under-represented<\/h3>\n<p>In any organization, there will be many &#8220;casual users&#8221; of information&#8211;people who aren&#8217;t paid to analyze information, but could use data to improve their jobs.<\/p>\n<p>These casual users\u00a0may\u00a0not even realize that analytics are available that could\u00a0help them. Or they may not be able to articulate clearly what they want, or understand\u00a0the\u00a0process for making\u00a0requests\u00a0&#8212; and so their needs never make it\u00a0into\u00a0the IT pipeline for new analytics functionality.<\/p>\n<p>Power users are more likely to know about the needs of casual users. But they\u00a0may not be particularly interested in improving information access for more people. After all, any work done to help others\u00a0will reduce the resources available for their projects.<\/p>\n<h3>Power users may actively resist change<\/h3>\n<p>As\u00a0the saying goes, &#8220;information is power.&#8221;<\/p>\n<p>Power users\u00a0may fear that their own status will be diminished if analytics becomes more automated and easier to use. There is, after all, a certain amount of job security in being the only person who knows how to get vital business information.<\/p>\n<p>And some\u00a0IT organizations make the problem worse\u00a0by being tone deaf to the human impact\u00a0of analytics improvement projects.<\/p>\n<p>For example, in one company\u00a0I worked with, an executive assistant evolved her position over several\u00a0years to become a central point of vital corporate information for the executive team.<\/p>\n<p>This involved hours\u00a0of tedious manual work each week, cutting and pasting data from multiple systems into a single integrated excel spreadsheet. But the spreadsheet was used by the leaders of the company to inform\u00a0big strategic decisions.<\/p>\n<p>As part of a new analytics strategy, the IT team decided to improve the process. They created an integrated data store and standard reports that replaced almost all the\u00a0manual data input, providing the information faster and more reliably.<\/p>\n<p>But the team\u00a0neglected to\u00a0take into account\u00a0the change management aspects &#8212; in particular, they naively assumed that the executive assistant would be happy to &#8220;go back to her real work.&#8221;<\/p>\n<p>This person had been working hard to provide essential data to the executives for several years, a one-woman &#8220;executive information system&#8221; that had helped the company thrive. But instead of being thanked for her efforts, or asked for her hard-won\u00a0insights\u00a0on the executives&#8217; needs, or\u00a0offered\u00a0new responsibilities, she was simply ignored throughout the project.<\/p>\n<p>To protect her role,\u00a0the assistant\u00a0started an active effort to undermine the new solution. Armed with the goodwill of the executive team, she was able to slow down implementation by emphasizing all the areas where the new solution fell short of the highly-customized service she had been providing. The project was ultimately completed only when an astute executive saw\u00a0the underlying problem. His solution was to\u00a0make the\u00a0assistant part of the project team, with incentives to ensure its\u00a0success.<\/p>\n<h3>Possible solutions: direct contact, evangelism and incentives<\/h3>\n<p>Too much emphasis\u00a0on power users and their needs can &#8212; counter-intuitively &#8212; slow down the growth of analytics in the organization. To fix the problem, analytics teams need to keep their eyes on the big picture, and ensure that processes are in place to ensure the\u00a0greater goal of changing the information culture for the company.<\/p>\n<p>IT organizations should have\u00a0direct, ongoing contact with the final users of any information. This helps ensure that the team isn&#8217;t blindsided to\u00a0possible needs outside those of the power users.<\/p>\n<p>Part of the analytics team&#8217;s\u00a0role should\u00a0include reaching out to new potential users of corporate information. This may involve evangelizing existing systems and using methodologies like design thinking to actively promote new ways of using\u00a0information to help the business.<\/p>\n<p>Analytics teams must remember\u00a0that the incentives of\u00a0power users\u00a0may not be perfectly aligned with the needs of the company. They should ensure that there are good incentive systems in place: power users should want to cut themselves out of the analytics loop whenever possible; casual users should\u00a0be rewarded for using information to improve their work.<\/p>\n<p>Finally, and perhaps most importantly: analytics teams should ensure that their own incentives are aligned with helping the business, <a href=\"https:\/\/timoelliott.com\/blog\/2016\/08\/analytics-teams-own-the-business-problem-not-an-infrastructure.html\">not just building an analytics infrastructure.<\/a><\/p>\n","protected":false},"excerpt":{"rendered":"<p>Analytics teams know they need to work on more agile methodologies, with close contacts in the business.
